“Sandbagging” is something we know very well in Thailand. Every year during the rainy season (and sometimes during other times of the year), people all over the country have to stack bags full of sand to keep water from flooding homes, offices, fields, roads … everything.

Meaning #1: building a barrier (wall) to keep something out. That something is often water, but it could also be your enemies, as in a war.

This is the literal meaning of the word and we still use it today.

A History of Sandbagging

But there are other meanings of “sandbagging.”

If you go back in time far enough (like before Game of Thrones 😜), “sandbagging” described a physical action. Sandbags were once weapons! Since you didn’t have a gun or a sword, you would swing a sandbag at your enemy.

Meaning #2: hitting someone with a sandbag

Eventually, the meaning of “sandbag” changed again. Just pushing or hitting someone or something really hard was enough to call it “sandbagging.” No actual sandbag needed!

Meaning #3: hitting someone (without a sandbag)

More time passes. Then — guess what? — “sandbagging” came to mean something else. From using physical force on someone it came to mean treating someone badly in general.

Next, “sandbagging” became more specific. You didn’t just treat someone badly. If you sandbagged someone, you pressured them to do something they normally wouldn’t do or didn’t want to do. A very common way to do this is to “lay a guilt trip” on them: to make them feel guilty.

Meaning #5: forcing someone to do something

Sandbagging Today

Here’s where it gets more fun. Let’s zoom up to the present day when “sandbagging” is no longer putting pressure on others to get what you want. Instead, it’s fooling them to get what you want. It’s “trickery.” It’s “manipulation.”

Meaning #6: downplaying or lying about your ability or your chance of success

Basically it’s trying to make people think you suck when you’re actually awesome. It happens a lot in sports and business — anything with competition.

• In business: A sales manager gives her boss a monthly revenue estimate that is much lower than what she knows it will be.
• In sport: A tennis player tells her opponent before a match that she is injured. (She is 100% healthy.)
• In games: In the first few hands, a poker player bets big when he has bad cards and folds when he has good cards.
• In F1 racing: A team hides the speed of its car and/or the skill of its driver by going slowly in early sessions.

Good or Bad?

If you’re wondering if sandbagging is positive or negative, that depends who you ask. Some people say it’s good strategy. But if someone accuses you of sandbagging or calls you a sandbagger, you should understand this as an insult, not a compliment.

• “Sandbagging”: definitely sounds bad. If you’re doing it, don’t admit it.

There is another strategy that is similar to sandbagging. The saying is to “under promise and over deliver.” An example of this is the case of the sales manager and her boss we mentioned earlier. We know she “under promised”: She gave a low estimate for sales revenue. And later she “over delivered”: When it was time to tell her boss the actual amount of sales, she was able to give a number that was higher than what she said earlier.

• “Under promising and over delivering”: not so bad, but also not good. It’s still lying, so you probably don’t want to say it out loud.

Finally, you might have been given advice to “manage expectations.” Back to the sales manager. This is also an example of “managing expectations.” She made her boss think the revenue number would be lower than it really was.
